Why most AI strategies fail at execution
The strategy is not the problem. The handoff between strategy and build is where the value disappears.
We have read a lot of AI strategies in the last twelve months. They share a common shape: an executive summary, a maturity model, a list of opportunities scored on a 2x2, a phased roadmap, and a slide on change management. They are usually well-written. They almost never produce shipped systems.
The strategy is the easy part
Most AI strategies are wrong about a small handful of things and right about the big picture. Strategy as an artefact is not the bottleneck. The bottleneck is the gap between the strategy and the engineering work that turns it into something running in production.
Where execution breaks
Strategies tend to be written by consultants who do not build, and read by executives who do not commission build work. The recommendations are validated against business goals, but rarely against the reality of integration cost, data quality, vendor lock-in, or change management. By the time an internal team picks up the work, the costed roadmap looks fanciful.
What to do instead
Treat the strategy as a hypothesis, not a plan. Pick the highest-impact recommendation and run a one-week build sprint before committing to the rest. The friction you hit in that sprint will tell you more about the rest of the roadmap than any further analysis would.
Tie every recommendation to a specific person who owns the build, with a budget and a deadline. If you cannot identify that person, the recommendation is not real and should not be in the strategy.
Pay for build capacity at the same time as you pay for strategy. The single biggest predictor of execution we have seen is whether the strategy budget is matched by a build budget that is already lined up. Without it, the strategy becomes another shelf-ware document.
